Growth Strategy Checklist: Plan Your Business Goals With These 5 Templates

I often find that at the end of the year my sense of perspective is heightened and I generally feel a lot more motivated and excited about the future.

Do you feel the same way?

Part of this feeling comes from knowing that a new year is just around the corner, which means a fresh start at tackling any personal or business-related challenges. As a result, it’s the perfect opportunity to start planning your growth goals for the coming year.

But one of the challenges that come with planning our growth strategy is setting realistic and ambitious expectations of what is achievable.

As it turns out, there is a very effective strategy for setting and hitting your growth goals, and by following this strategy you can accurately predict what is possible to accomplish.

I’d like to walk you through the process of not only identifying what those goals are but also how you can break down the actions required to hit them. I’ll also provide you with some useful growth strategy templates that myself and the team at Venngage use to help make the journey a lot easier.

The process for identifying and hitting your business goals can be broken down into five steps:

Step 1: Identifying and setting your high-level goals.

Step 2: Understanding which inputs and outputs impact those goals.

Step 3: Running experiments to impact those inputs.

Step 4: Validating those experiments.

Step 5: Fostering accountability within your team.

By the end of this five-step process, not only should you have a very clear idea of what goals to target for the year, but you will know exactly what is required of you and your team to get there.

Visually documenting the path to hitting your business goals will not only help you have a better understanding of the specific factors that will influence growth, it will also provide the rest of your team with a concise and easy-to-follow growth strategy roadmap as well.

Writing out the steps is useful, but showing those steps can help everyone envision the path in question.

Step 1: Start by identifying your high-level business goals

As human beings, we have a tendency to start all journeys at the beginning. And this makes sense of course. After all, if the stories we read started at the end, wouldn’t that defeat the purpose of going through the journey?

Imagine if you were to start reading the Harry Potter series, and J.K. Rowling started the story by saying:

“Hey guys, just so you know, Harry wins and Voldemort is defeated in the end.”

Or if the Star Wars series started with Luke finding out that Darth Vader was his father? Wouldn’t it kind of kill the mood and the anticipation that comes with reading or hearing a story?

Well, the journey to product growth and business growth functions a little bit differently. In fact, it’s almost more helpful to start at the end and work backward, especially when your planning growth .

It makes sense too, right?

If you could know for sure how much revenue your company would make in the long-run before you even started your venture, would that not be helpful in figuring out the best growth strategy to get there?

Starting at the end of your growth strategy:

It’s always helpful to start out with a very high-level and ambitious goal. Many successful and fast-growing companies do this, and all of them have different terms to refer to these high-level goals.

Shopify calls this the BHAG, which stands for big, hairy, audacious goals . This business goal is usually meant to seem a little bit crazy.

Brian Balfour takes a more practical approach and refers to setting high-level goals as using the Top-Down Approach to inform your growth models.

And of course, at Venngage we simply call these our “high-level” or “long-term” goals. But the point is, you need to start out by mapping out a long-term goal, like your 10-year goal.

Where do you see yourself and your company by that time? How much should you grow your business ? How much revenue do you expect your company to generate? How many employees do you see yourself having?

These are the High-Level Growth Goals for a hypothetical company called StartUp Masters . Their mission (“ To provide startups with an affordable means of managing projects in order to achieve rapid growth ”) is clearly stated, and their goals are broken down in order to depict where they envision themselves to be In 10 years, 5 years, 3 years and finally 1 year.

At 10 years old, the company expects to be making 100 million in revenue and they expect to achieve this with 120 employees. They’ve also indicated the number of daily active users required to get there.

On top of that, they’ve listed out some steps required in order to achieve those goals. As you glance further down the funnel, you can see that this is, in fact, a pretty audacious business goal considering where the company is probably starting out from.

By working backward, it becomes easier to make somewhat realistic goals of where the company would need to be in 5 years, 3 years and 1 year in order to hit that 10-year goal.

CREATE THIS ROADMAP TEMPLATE

OK great, so you’ve got your high-level goals set out, now you can wipe your hands clean and be done with your growth strategy, right?

This is only one small part of the process. The next step is to figure out how you can hit your 1-year goal, and that means understanding which metrics are most important to improve in order to make a big impact on growth.

Step 2: Know which inputs and outputs impact your goals

Andy Grove’s book High Output Management is one of the most useful resources on building a high-functioning and, of course, high output company.

In this book, he uses the analogy of a breakfast factory to help explain the importance of all the little actions (or inputs) that have an impact on the successful operation and growth of the factory (its output).

What this means is that for every goal you set, there are key metrics and results which will help you identify whether or not you will, in fact, achieve that goal . And of course, there are specific growth strategies that you can follow to help you move the needle on those key metrics.

Identifying your North Star Metric

One of the first metrics you should identify is your North Star Metric . This metric is often described as the one number that best represents the core value that your product delivers to your customers.

For instance, if we take Airbnb as an example, their North Star Metric is the number of nights booked. Why?

Because it’s a clear indication of their product’s value .

If more nights are being booked, and that number is consistently increasing, it means that more customers are having a positive experience with Airbnb and are therefore returning to the platform to book their accommodation.

At Venngage, our North Star Metric is the number of infographics completed. Because if people are completing more and more infographics that they are proud of , it’s a clear indication that they are finding value from the tool.

This number should also have a direct correlation with your company’s revenue goals and retention goals. The more value people are finding from your product, the more likely they are to stay and continue paying for your product.

The next step is identifying what your current baseline is for your North Star Metric. Let’s take a look at the growth strategy template below for our hypothetical company, StartUp Masters .

In the previous template that broke down their high-level goals, they indicated that one of the steps to achieving their 1st-year goal was to increase the retention rate to 30% at 12 months.

If you take a look at the end of the above template, you can see that the baseline of completed projects is indicated under the Retention OKR.

As you can see, they have identified that users have completed 90,000 projects successfully, and they currently have 45,000 Daily Active Users.

Now, in order to hit their revenue and acquisition goals, the company needs to get to 70,000 Daily Active Users. But in order to hit their retention goal of 30%, each of those users needs to complete at least 3 projects successfully which they have calculated as a leading indicator of better retention .

When creating your growth strategy, you need to figure out the overall baselines for your North Star Metric, and how that number will need to change in order to impact your various OKRs .

Setting your OKRs and Inputs

If you weren’t aware of what an OKR is, it stands for Objective Key Results. They refer to specific metrics that you can track which will, in turn, influence your high-level goals.

In most software startups, many founders follow the AARRR framework for setting and tracking OKRs . This stands for Acquisition, Activation, Retention, Revenue, and Referral.

Each of these metrics is important for understanding the behaviors of your customers and of course, the growth potential of your business.

Sometimes, however, it can be overwhelming to influence every single one of these metrics, so in this particular growth strategy template, which helps to break down goals, StartUp Masters is focusing on influencing Acquisition, Conversions (Revenue) and Retention OKRs.

Take a look at the Acquisition OKRs they identified while growth planning:

The main metrics that influence acquisition for StartUp Masters is their Organic Traffic goals and their Paid Traffic goals.

They will need to scale their organic traffic by 130,000 unique visits a month, and their paid traffic by 70,000 unique visits a month.

However, if you look at the inputs that impact those specific OKRs, there are multiple pages that drive organic traffic, so they’ve outlined the required traffic to these various sections of their site.

For the sake of simplicity, the OKRs mentioned here only talk about the traffic goals and not on the burn rate of your marketing budget. However, in actual practice, you may also be concerned about your customer acquisition costs .

Typically, paid acquisition channels like Facebook Ads and Adwords have a higher CAC than organic channels like SEO or content marketing. A long term growth plan might hence also include targets to bring your average acquisition costs down.

By continuing to break down their goals into smaller and more specific inputs, it becomes easier to envision the path towards achieving those high-level goals within the growth plan.

When you are setting your own OKRs , you also need to know which metrics you can manipulate at a smaller scale that will have greater leverage . And as you continue to figure out which inputs will impact your OKRs, you can start thinking of experiments that will, in turn, influence your inputs.

Step 3: Brainstorm experiments to run that directly affect your identified inputs

Coming up with valuable experiments to run is not always as easy as it may seem. In fact, one issue that many startups face when it comes to implementing new product features, or marketing strategies , is waterfalling .

What’s waterfalling , you ask?

Simply stated, waterfalling is what happens when a team continues to add requirements to a project, to the point where the task becomes so large that the time required to implement it keeps increasing. Eventually, what was supposed to be implemented within a two-week sprint, ends up taking months to push out. 

In an effort to avoid falling victim to the waterfall taking over your growth strategy , it’s better to operate on a one or two-week sprint cadence.

This can be achieved by, you guessed it–breaking down these big projects into more bite-sized experiments, or MVTs.

An MVT is a Minimum Viable Test, and its purpose is primarily to derive insights and validate whether or not it’s even worth pursuing the larger-scale project . By running more MVTs, you gain more learnings which can help inform which steps to take next.

Start by deciding which OKR you are trying to impact. As you can see in the growth strategy template below, the OKR that StartUp Masters is trying to impact is their retention metric. The goal is to push more users to complete one additional project in the span of three weeks.

Then, the suggested experiment is to create a pop-up modal within the project dashboard which will push users to begin a new project upon hitting the 80% completion mark.

They’ve even hypothesized the results that this new implementation will reap. If you take a look at the next step, they’ve outlined the effort required by each team. This is usually a pretty clear indicator of whether or not your experiment is veering in the direction of a waterfall.

Growth Experiment Scorecard

Your goal when planning out MVTs is to run experiments which require low effort, but have a high output . These are considered to be “slam-dunks” because you can get big results in less time and with less work required.

Naturally, not every experiment will be a “slam-dunk” but as a general rule of thumb, you want to avoid anything that could be considered high effort and low output, which risk becoming “turtles”.

So here’s where the MVT breakdown board comes in handy when planning your growth strategy. Just walk through this process to get an idea of whether or not your suggested experiment can and should be broken down even more.

Using the example above, let’s run through the flowchart.

  • Can this experiment be implemented in the span of 1 week?

Well, considering that the Marketing and Engineering effort required is medium, and the Design effort is high, chances are that it will take at least a few weeks to run the test, so the answer is no .

  • Has this implementation already been validated and proven to have a direct and positive impact on the OKR via a previous experiment?

Since this is a first test that StartUp Masters is running in order to try and get more people to create a new project, chances are it hasn’t been proven in anyway just yet. So the answer is also no.

  • Can this implementation be broken down and tested without the assistance of engineering?

In this case, the answer is yes because there are other means for StartUp Masters to get the insights they require in order to validate their idea. At this point, they would need to list out possible ways to run the test without the support of engineering.

This might mean something as simple as setting up an automated email to a segment of users that is triggered at the 80% completion mark, asking them to start on the next project.

  • Will this smaller test still provide useful insights without requiring substantial effort from multiple teams?

Sending an email is a relatively low effort task on the Marketing side which requires little to no support from Design or Engineering, and which will still provide enough information to validate whether the full feature should be implemented. So the answer is a resounding yes .

As a result, by running their suggested experiment through the MVT Breakdown Board, StartUp Masters is able to avoid a waterfall project and gain useful learnings in a shorter period of time.

Are your experiments at risk of becoming waterfalls? Use this chart to help break your projects down into smaller MVTs.

Step 4: validate your experiments with a checklist.

Sometimes, breaking down an experiment to an MVT is still not enough to validate whether that test is worth including in your growth strategies.

You need to know if it will have a positive impact on your users and their needs as well. Afterall, your job is still to provide a great and valuable experience for your customers.

As you can see, StartUp Masters follows the “Jobs to Be Done” framework , which focuses on the goals a potential user has, rather than solely focusing on who they are as a person (which is more dependent on marketing to personas).

Here we can see the various “Jobs to Be Done” listed out. Moreover, they are also considering personas as an important factor in how they plan out their experiments.

Of course, they include the probability of success as a factor, the effort required per team and the OKR that is impacted from the experiment.

By getting everyone on your team to use this growth strategy checklist when deciding which experiments to go after, it becomes easier at a first glance to know if all the areas of importance are being considered.

Step 5: foster accountability in your team.

Lastly, it’s important that everyone on your team understands the work that they are doing, and the value they bring to the company with the growth projects they are running.

By getting specific individuals on your team to share the tests they released, as well as what they learned in a given week, you are encouraging them to consistently produce results .

Results and Releases Templates

In your weekly meetings , show the rest of the company what was launched, and what results were achieved. Get each person to speak to their own growth experiments so that they can feel accountable for the work they do .

If there are underperformers that have a tendency to work at a slower pace or reap less valuable insights, this growth strategy template will push them to increase their output.

At any rate, the rest of the company will see who the A-players are , and who is falling short, which is often a wake-up call for the latter.

Start tracking which experiments your team members are working on, and monitoring what results they are getting.

There is no silver bullet or quick “hack” that will lead to explosive growth.

In fact, growth is a long process and requires a strong focus and understanding of the data and metrics that influence the various moving parts of an organization. That is why you need a well thought out growth strategy to really succeed.

You can then start the new year right by setting ambitious business goals, and breaking them down into easily digestible inputs.

By continuing to test out various experiments, and analyzing the results of those experiments–in time you will find that achieving the goals your set for yourself and for your company seem a lot more within reach.

When you run a business, it’s easy to get caught in the moment and focus only on the day in front of you. However, to be truly successful, you must look ahead and plan for growth. Many business owners create a business growth plan to map out the next one or two years and pinpoint how and when revenues will increase.

What is a business growth plan?

A business growth plan outlines where a company sees itself in the next one to two years. Business owners and leaders apply a growth mindset to create plans for expansion and increased revenues.

Business growth plans should be formatted quarterly. At the end of each quarter, the company can review the business goals it achieved and missed during that period. At this point, management can revise the business growth plan to reflect the current market standing.

What to include in a business growth plan

A business growth plan focuses specifically on expansion and how you’ll achieve it. Creating a useful plan takes time, but keeping your growth efforts on track can pay off substantially.

You should include the following elements in your growth plan:

  • A description of expansion opportunities
  • Financial goals broken down by quarter and year
  • A marketing plan that details how you’ll achieve growth
  • A financial plan to determine what capital is accessible during growth
  • A breakdown of your company’s staffing needs and responsibilities

Your growth plan should also include an assessment of your operating systems and computer networks to determine if they can accommodate profitable growth .

How to write a business growth plan

To successfully write a business growth plan, you must do some forward-thinking and research. Here are some key steps to follow when writing your business growth plan.

1. Think ahead.

The future is always unpredictable. However, if you study your target market, your competition and your company’s past growth, you can plan for future expansion. The Small Business Administration (SBA) features a comprehensive guide to writing a business plan for growth.

2. Study other growth plans.

Before you start writing, review models from successful companies.

3. Discover opportunities for growth.

With some homework, you can determine if your expansion opportunities lie in creating new products , adding more services, targeting a new market, opening new business locations or going global, to name a few examples. Once you’ve identified your best options for growth, include them in your plan.

4. Evaluate your team.

Your plan should include an assessment of your employees and a look at staffing requirements to meet your growth objectives. By assessing your own skills and those of your employees, you can determine how much growth can be accomplished with your present team. You’ll also know when to ramp up the hiring process and what skill sets to look for in those new hires.

5. Find the capital.

Include detailed information on how you will fund expansion. Business.gov offers a guide on how to prepare funding requests and how to connect with SBA lenders.

6. Get the word out.

Growing your business requires a targeted marketing effort. Be sure to outline how you will effectively market your business to encourage growth and how your marketing efforts will evolve as you grow.

7. Ask for help.

Advice from other business owners who have enjoyed successful growth can be the ultimate tool in writing your growth plan.

8. Start writing.

Business plan software has streamlined the process of writing growth plans by providing templates you can fill in with information specific to your company and industry. Most software programs are geared toward general business plans; however, you can easily modify them to create a plan that focuses on growth. 

If you don’t have business plan software, don’t worry. You can create a business growth plan using Microsoft Word, Google Docs or a similar tool. For each growth opportunity, create the following sections: 

  • What is the opportunity? Is your growth opportunity a new geographic expansion, a new product or a new customer segment? How do you know there’s an opportunity? Include your market research to demonstrate the idea’s viability.
  • What factors make this opportunity valuable at this time? For example, your growth opportunity could utilize new technology, take advantage of a strategic partnership or capitalize on a consumer trend.
  • What are the risk factors for this opportunity? Identify factors that may make this growth opportunity challenging to execute. For example, challenges may include the state of the overall economy, intense competition or supply chain distribution issues. What is your plan for dealing with these challenges?
  • What is your marketing and sales plan? Identify the marketing efforts and sales processes that can help you seize this growth opportunity. Detail the marketing channel you’ll use ( social media marketing , print marketing), your message and promising sales ideas. For example, you could hire sales reps for a new geographic area or set up distribution deals with relevant brick-and-mortar or online retailers .
  • What are the costs involved in this growth area? For example, if you add a new product, you may need to buy new manufacturing equipment and raw materials. While marketing costs are a given, remember to include incremental sales costs like commissions. Outline any economies of scale or places where your existing operations make the new growth area less expensive than a stand-alone initiative.
  • How will your income, expenses and cash flow look? Project your income and expenses, and prepare a cash flow statement for the new growth area for the next three to five years. Include a break-even analysis, a sales forecast and all projected expenses to see how much the new initiative will add to the bottom line. Include how the new growth area will positively (or negatively) impact existing sales. For example, if you sell bathing suits and you decide to grow by adding cover-ups and sunglasses, you will likely sell more bathing suits. 

A cash flow statement will indicate if you must secure additional financing, and a break-even analysis will let you know when the growth opportunity will stop being a drain on the company’s financial resources and start turning a profit.

After completing this exercise for each growth opportunity:

  • Create a summary that accounts for all growth areas for the period.
  • Include summarized financial statements to see the entire picture and its impact on the company. 
  • Evaluate the financing you’ll need to implement the plan, and include various options and rates. 

Why are business growth plans important?

These are some of the many reasons why business growth plans are essential:

  • Market share and penetration: If your market share remains constant in a world where costs consistently increase, you’ll inevitably start recording losses instead of profits. Business growth plans help you avoid this scenario.
  • Recouping early losses: Most companies lose far more than they earn in their early years. To recoup these losses, you’ll need to grow your company to a point where it can make enough revenue to pay off your debts.
  • Future risk minimization: Growth plans also matter for established businesses. These companies can always stand to make their sales more efficient and become more liquid. Liquidity can come in handy if you need money to cover unexpected problems.
  • Appealing to investors: For most businesses, a business growth plan’s primary purpose is to find investors . Investors want to outline your company’s plans to build sales in the coming months.
  • Concrete revenue plans: Growth plans are customizable to each business and don’t have to follow a set template. However, all business growth plans must focus heavily on revenue. The plan should answer a simple question: How does your company plan to make money each quarter?

Motivate your employees by sharing your growth plan. When employees see an opportunity for increased responsibility and compensation, they’re more likely to stay with your business.

Consider the following crucial factors that can impact business growth:

  • Leadership: To achieve your goals, you must know the ins and outs of your business processes and how external forces impact them. Without this knowledge, you can’t direct and train your team to drive your revenue, and you will experience stagnation instead of growth.
  • Management: As a small business owner, you’re innately involved in management – obtaining funding, resources, and physical and digital infrastructure. Ineffective management will impact your ability to perform these duties and could hamstring your growth.
  • Customer loyalty: Acquiring new customers can be five times as expensive as retaining current ones, and a 5 percent boost in customer retention can increase profits by 25 percent to 95 percent. These statistics demonstrate that customer loyalty is fundamental to business growth.

What are the four major growth strategies?

There are countless growth strategies for businesses, but only four primary types. With these growth strategies, you can determine how to build on your brand.

  • Market strategy: A market strategy refers to how you plan to penetrate your target audience . This strategy isn’t intended for entering a new market or creating new products and services to boost your market share; it’s about leveraging your current offerings. For instance, can you adjust your pricing? Should you launch a new marketing campaign?
  • Development strategy: This strategy means looking into ways to break your products and services into a new market. If you can’t find the growth you want in the current market, a goal could be to expand to a new market.
  • Product strategy: Also known as “product development,” this strategy focuses on what new products and services you can target to your current market. How can you grow your business without entering new markets? What are your customers asking for?
  • Diversification strategy: Diversification means expanding both your products and target markets. This strategy is usually best for smaller companies that have the means to be versatile with the products or services they offer and what new markets they attempt to penetrate.

Growth—in revenues and profits—is the yardstick by which the competitive fitness and health of organizations is measured. Consistent profitable growth is thus a near universal goal for leaders—and an elusive one.

To achieve that goal, companies need a growth strategy that encompasses three related sets of decisions: how fast to grow, where to seek new sources of demand, and how to develop the financial, human, and organizational capabilities needed to grow. This article offers a framework for examining the critical interdependencies of those decisions in the context of a company’s overall business strategy, its capabilities and culture, and external market dynamics.

The problem.

Sustained profitable growth is a nearly universal corporate goal, but it is an elusive one. Empirical research suggests that when inflation is taken into account, most companies barely grow at all.

While external factors play a role, most companies’ growth problems are self-inflicted: Too many firms approach growth in a highly reactive, opportunistic manner.

The Solution

To grow profitably over the long term, companies need a strategy that addresses three key decisions: how fast to grow (rate of growth); where to seek new sources of demand (direction of growth); and how to amass the resources needed to grow (method of growth).

Perhaps no issue attracts more senior leadership attention than growth does. And for good reason. Growth—in revenues and profits—is the yardstick by which we tend to measure the competitive fitness and health of companies and determine the quality and compensation of its management. Analysts, investors, and boards pepper CEOs about growth prospects to get insight into stock prices. Employees are attracted to faster-growing companies because they offer better opportunities for advancement, higher pay, and greater job security. Suppliers prefer faster-growing customers because working with them improves their own growth prospects. Given the choice, most companies and their stakeholders would choose faster growth over slower growth.

Implementing Growth Action Plan at pace

Today, we announced our results for the full year 2023.

  • Underlying sales growth of 7.0% with positive volumes, up 0.2% for the FY and 1.8% in Q4
  • Turnover of €59.6 billion with -5.7% impact from currency and -1.7% from net disposals
  • Underlying operating margin up 60bps to 16.7%, with gross margin up 200bps for the year and up 330bps in the second half
  • Underlying EPS increased 1.4% with -9.6% of adverse currency, up 11% on a constant basis
  • Diluted EPS down -14.2% against prior year that included €2.3 billion profit on disposal for the Tea business
  • Strong cash conversion of 111% with free cash flow up €1.9 billion to €7.1 billion
  • New €1.5 billion share buyback to commence in Q2
  • New leadership team has embedded the plan across the organisation
  • 30 Power Brands (around 75% of turnover) accretive to growth and margin, with underlying sales up 8.6%
  • Brand and marketing investment up 130bps to 14.3%, focused on 30 Power Brands
  • Active portfolio optimisation into premium segments, announced acquisitions of K18 and Yasso and disposals of Elida Beauty, Dollar Shave Club, and Suave in North America

Statement from Hein Schumacher, CEO

“Today’s results show an improving financial performance, with the return to volume growth and margins rebuilding. However, our competitiveness remains disappointing and overall performance needs to improve. We are working to address this by improving our execution to unlock Unilever’s full potential.

“In October, we set out a Growth Action Plan focused on three priorities: delivering higher-quality growth, stepping up productivity and simplicity, and adopting a strong performance focus.

“The new leadership team has embedded the action plan at pace. We have increased investment behind our 30 Power Brands, accelerated portfolio transformation, and are driving a sharper performance focus with clear and stretching targets across the whole organisation.

“We are at the early stages of this work and there is much to do but we are moving with speed and urgency to transform Unilever into a consistently higher performing business.”

We expect underlying sales growth (USG) for 2024 to be within our multi-year range of 3% to 5%, with more balance between volume and price.

We anticipate a modest improvement in underlying operating margin for the full year. We will deliver this through gross margin expansion, driven by a step-up in productivity and net material inflation back to more normal levels.

Growth Action Plan update

In October 2023, we set out a Growth Action Plan to drive improved performance and competitiveness. During the fourth quarter, we moved at pace to embed it across the business.

The plan is divided into three elements but is underpinned by one simple premise: the need to do fewer things, better, with greater impact. The operational impacts will build throughout 2024.

Faster growth

1. Focus on 30 Power Brands : These gross margin accretive brands represented around 75% of Group turnover with underlying sales growth of 8.6% in 2023 and 6.5% in the fourth quarter. This is where we have concentrated our incremental brand and marketing investment, which will continue in 2024.

2. Drive unmissable brand superiority : We developed a new quantitative methodology to measure brands’ consumer appeal across multiple dimensions and have validated it in 29 strategic cells. During the first half of 2024, this will be rolled out across all 30 Power Brands in key geographies to identify performance gaps and improve competitiveness.

3. Scale multi-year innovation : We have identified multi-year, scalable innovation programmes to drive market development and premiumisation. The programmes at least double the average 2022 project size, with launches from 2025.

4. Increase brand investment and returns : In 2023, we reinvested more than half of our gross margin expansion into incremental brand and marketing investment, up 130bps to 14.3%. We will continue to step up investment in areas that drive impact and support improved competitiveness.

5. Selectively optimise the portfolio : We continue to reshape the portfolio, with the announced acquisitions of Yasso and K18 and the disposals of Elida Beauty, Dollar Shave Club and Suave.

Productivity & simplicity

6. Build back gross margin: We accelerated recovery in the second half of 2023 with a 330bps gross margin improvement, driving a 200bps improvement for the year to 42.2%. In 2024, a tight grip on costs, measured by improved net productivity, will fuel further gross margin expansion.

7. Focus our sustainability commitments: We are honing our sustainability efforts around four critical platforms: Climate, Plastic, Nature and Livelihoods. We have set exacting, short-term targets, to drive progress against our longer-term commitments.

8. Drive benefits of the organisation: The category-focused Business Groups are now fully implemented with end-to-end responsibility for strategy and performance. In 2024, this will enable sharper choices to accelerate growth and digitalisation.

Performance Culture

9. Renewed team : Since October, over half of our executive leadership team has changed. Our new leaders are addressing the 2024 opportunities and challenges with urgency and decisiveness.

We are announcing today that our Chief People & Transformation Officer Nitin Paranjpe has decided to retire from Unilever later this year. Nitin has had a distinguished 37-year career with Unilever, including as CEO of Hindustan Unilever, President Home Care, President Foods & Refreshment and Chief Operating Officer of Unilever. We are pleased to announce the appointment of Mairéad Nayager as our new Chief People Officer, effective 1 June. Mairéad is currently Chief Human Resources Officer (CHRO) of Haleon plc, having previously served as CHRO of Diageo plc between 2015 and 2022.

10. Drive and reward outperformance : We have implemented a new reward framework across the organisation with metrics more closely aligned to value creation. A new Directors' remuneration policy proposal has been extensively consulted on with our largest shareholders and will be voted on at the 2024 AGM.

Unilever overall performance

Underlying sales growth in the full year was 7.0%, with positive volumes of 0.2% and 6.8% from price. Growth from the 30 Power Brands was accretive at 8.6%. Beauty & Wellbeing and Personal Care delivered strong volume growth throughout the year and Home Care returned to positive volume growth in the second half. Volume growth for the Group accelerated to 1.8% in the fourth quarter, with 3.9% volume growth from the 30 Power Brands.

Underlying price growth decelerated from 10.7% in the first quarter to 2.8% in the fourth quarter, reflecting lower net material inflation in the second half. Nutrition and Ice Cream faced the highest input cost inflation in 2023 which translated into higher pricing.

The percentage of our business winning market share [a] on a rolling 12-month basis was disappointing at 37%. This poor performance reflects share losses to private label in Europe, consumer shifts to super-premium segments in North America where we currently under index and a significant reduction of unprofitable SKUs globally. Our competitiveness is not good enough and we are moving quickly to address it.

Beauty & Wellbeing grew underlying sales by 8.3%, with strong volume growth of 4.4%. Prestige Beauty and Health & Wellbeing continued to grow double-digit and now account for a quarter of Beauty & Wellbeing’s turnover.

Personal Care grew underlying sales 8.9%, with 3.2% from volume and 5.5% from price, led by strong sales growth of Deodorants.

Home Care grew underlying sales 5.9%, driven by 6.8% from price and -0.9% from volume, with positive volumes in emerging markets offset by a double-digit decline in Europe.

Nutrition grew underlying sales 7.7%, with 10.1% from price and volumes down -2.2% as we responded to higher input costs and a challenging European market.

Ice Cream’s underlying sales growth was disappointing at 2.3%, with price growth of 8.8% and a volume decline of -6.0%, reflecting the impact of downtrading in the in-home channels.

Emerging markets (58% of Group turnover) grew underlying sales 8.5%, with 1.6% from volume and 6.9% from price. Latin America, Turkey and Africa delivered double-digit growth. India grew mid-single digit led by volume, with lower input costs that led to negative pricing in the fourth quarter. Sales in China grew low-single digit led by volume while the market recovery continued to be uneven and slower than expected. Growth in South East Asia was impacted by a sales decline in Indonesia in the fourth quarter as consumers avoided the brands of multinational companies in response to the geopolitical situation in the Middle East.

Underlying sales in developed markets (42% of Group turnover) grew 4.8% in the full year with 6.7% from price and -1.8% from volume. North America delivered strong growth of 5.8% with 2.5% from volume and 3.3% from price, with continued double-digit underlying sales growth in Prestige Beauty and Health & Wellbeing. Volume growth in North America accelerated throughout the year leading to volume growth of 6.3% in the fourth quarter. In Europe, underlying sales growth was 4.1%, driven by 12.8% from price given its higher exposure to categories with significant cost inflation, and a volume decline of -7.7%.

Turnover was €59.6 billion, down -0.8% versus the prior year, including -5.7% adverse foreign exchange translation and -1.7% from disposals net of acquisitions. Underlying operating profit was €9.9 billion, up 2.6% versus the prior year. Underlying operating margin increased 60bps to 16.7%. We improved gross margin by 200bps to 42.2% with an improvement of 330bps in the second half. We more than mitigated net material inflation of around €1.8 billion through improved productivity, price and mix while stepping up brand and marketing investment by €0.7 billion, a 130bps increase as a percentage of turnover. Overheads increased by 10bps, as we continued to invest in the expansion of our Prestige Beauty and Health & Wellbeing businesses.

Capital allocation

We continue to reshape the portfolio, allocating capital to premium segments through selective bolt-on acquisitions and divesting lower-growth businesses while balancing investment in the business and shareholder returns.

Adding to our portfolio of premium brands, we announced the acquisitions of Yasso Holdings, Inc., a premium frozen Greek yogurt brand in the United States, which completed on 1 August, and K18 , a premium biotech hair care brand, which completed on 1 February 2024.

We announced three disposals during the year: the Suave beauty and personal care brand in North America, which completed on 1 May; Dollar Shave Club, which completed on 1 November; and Elida Beauty, which comprises more than 20 personal care brands. It is expected to complete by mid-2024.

In 2023, we returned €5.9 billion to shareholders through dividends and share buybacks. We completed the final two €750 million tranches of our €3 billion share buyback programme. The quarterly interim dividend for the Fourth Quarter is maintained at €0.4268.

Reflecting the Group’s continued strong cash generation, the Board has approved a share buyback programme of up to €1.5 billion to be conducted during 2024, which we expect to commence in the second quarter.

Beauty & Wellbeing (21% of Group turnover)

In Beauty & Wellbeing, we are focused on three key priorities that will drive the unmissable superiority of our brands: elevating our core Hair Care and Skin Care brands to increase premiumisation; fuelling the growth of Prestige Beauty and Health & Wellbeing with selective international expansion; and continuing to strengthen our beauty and wellbeing capabilities.

Beauty & Wellbeing delivered a strong full year performance, with underlying sales up 8.3%, balanced between price at 3.8% and volume at 4.4%. Volume growth accelerated through the year to 6.3% in the fourth quarter, with good volumes in Hair Care and very strong volumes in Health & Wellbeing.

The full year performance reflects continued strong growth in Prestige Beauty and Health & Wellbeing, which now account for a quarter of Beauty & Wellbeing’s turnover, as well as successful relaunches of some of our core Hair Care and Skin Care brands. The relaunches were powered by our science and technology capabilities and were supported by increased investment across our key markets to elevate their superiority credentials.

Hair Care grew mid-single digit through a combination of price and volume growth, with strong growth in Latin America and Turkey. Sunsilk delivered double-digit growth for the year following a successful relaunch of the brand. Clear delivered mid-single digit growth driven by breakthrough innovation – our first clinically proven anti-dandruff formula powered by niacinamide concentrate to repair and strengthen the scalp’s skin barrier. Following the successful relaunch in China last year, the mix has now been expanded to Thailand, Turkey and Brazil.

Core Skin Care grew low-single digit driven by price. Vaseline delivered double-digit growth, reaching €1 billion of turnover in 2023. Following the launch of our successful Gluta-Hya range in South East Asia two years ago, we further expanded the platform with the launch of serums and a Pro-Age range, tapping into a larger consumer pool by extending the patented technology to more products and new markets such as India. In North Asia, AHC declined double-digit as we reset the cross-border trade channel.

Our US-centric Prestige Beauty and Health & Wellbeing portfolios, built over several years through carefully selected bolt-on acquisitions, continued to grow ahead of the market delivering double-digit growth for the year. This was supported by strong performances from Hourglass , Dermalogica and Paula’s Choice which launched a Vitamin C range, using our core science and technology capabilities.

In Health & Wellbeing, Liquid I.V. and Nutrafol performed strongly. Liquid I.V. added sugar-free and kids variants to the range, without compromising flavour or function. The brand extended its presence outside of the United States for the first time with a successful launch in Canada, and further international roll-outs planned.

Underlying operating margin was flat with gross margin improvement reinvested in marketing and overheads.

Personal Care (23% of Group turnover)

In Personal Care, we are focused on winning with science-led brands that deliver unmissable superiority to our consumers across Deodorants, Skin Cleansing, and Oral Care. Our priorities include developing superior technology and multi-year innovation platforms, leveraging partnerships with our customers, and expanding into premium areas and digital channels.

Personal Care grew underlying sales 8.9% for the year, with growth balanced between price and volume, underpinned by continued strength in Deodorants. In the fourth quarter all three categories drove positive volumes.

Personal Care’s full year growth was led by its Power Brands and science-backed innovations. These innovations offer functional benefits but also deliver enhanced health, hygiene, and superior skin cleansing. Personal Care supported these innovations with a step-up in marketing investment, including strategic sponsorships such as our first sponsorship deal with FIFA.

Deodorants grew double-digit led by strong volume growth, particularly in Europe and Latin America. Rexona grew double-digit and its range of products with 72-hour sweat and odour protection technology is now in over 100 markets. Dove delivered double-digit growth with the successful launch of Dove Advanced Care for women and the launch of a new range of Dove Men+Care antiperspirant. Axe grew high-single digit following the launch of its new, long-lasting fine fragrance collection.

Skin Cleansing delivered mid-single digit growth with positive volumes. Lux grew double-digit driven by elevated skin care benefits in soap bars from its ProGlow technology. In the United States, Dove grew mid-single digit supported by its Body Wash relaunch with new packaging and 24-hour renewing MicroMoisture technology.

Oral Care grew mid-single digit led by price. Closeup grew double-digit and Pepsodent grew mid-single digit, having expanded its premium offerings in therapeutics and whitening.

The Dove Personal Care portfolio achieved double-digit growth with balanced price and volume growth.

Underlying operating margin increased by 60bps, driven by a strong gross margin improvement that was partly re-invested in increased brand and marketing investment.

Home Care (21% of Group turnover)

In Home Care, we focus on delivering for consumers who want superior products that are sustainable and great value. We drive growth through unmissable superiority in our biggest brands, in our key markets and across channels. We have a resilient business that spans price points and grows the market by premiumising and trading consumers up to additional benefits.

Home Care grew underlying sales 5.9% for the full year, with 6.8% from price and -0.9% from volume. Volumes were positive in the second half, with a sharp price growth deceleration in emerging markets reflecting commodity cost deflation.

In Home Care, we stepped up investments in brand and marketing and R&D to drive unmissable superiority of our biggest brands and deliver innovations that enhance the efficacy and sustainability of our products.

Fabric Cleaning grew mid-single digit for the year. This was led by high-single digit growth in Latin America where we launched OMO Branco Absoluto that restores the whiteness of clothes. South Asia delivered balanced high-single digit growth as we continued to develop the market by offering a full range of products to consumers, from entry-level products such as our Wheel laundry soap bar to mid-tier Rin, to premium Surf Excel liquid detergent. Growth in Europe was flat with double-digit price growth offset by volume declines.

We expanded plastic-free packaging for OMO capsules to more countries across Europe and drove premiumisation through next-generation innovation such as laundry sheets, a convenient and sustainable alternative to liquids and capsules.

We leveraged our cross-category science and technology platforms by using fragrance innovation from Beauty & Wellbeing in Fabric Enhancers where we launched Comfort Beauty Perfume in Vietnam. Fabric Enhancers delivered mid-single digit growth driven by price with low-single digit volume decline. Turkey continued to lead growth with double-digit price and volume growth.

Home & Hygiene grew mid-single digit led by strong growth in Latin America and South Asia which was partially offset by a decline in South East Asia. In the United Kingdom, we launched Domestos Power Foam – an unmissably superior innovation that is designed to spray upside down for improved cleaning performance as well as convenience. High store penetration and availability coupled with product superiority make this a blueprint for future roll-outs.

Underlying operating margin increased by 150bps driven by the strong gross margin improvement and a step-up in brand and marketing investment.

Nutrition (22% of Group turnover)

In Nutrition, our strategy is to deliver consistent, competitive growth by offering unmissably superior products through our biggest brands. We do this by reaching more consumers and focusing on top dishes and high consumption seasons to satisfy consumers’ preferences on taste, health and sustainability; while delivering productivity and resilience in our supply chain.

Nutrition grew underlying sales 7.7% for the year, with 10.1% from price and -2.2% from volume. Growth continued to be price-led as we responded to higher input costs of food ingredients. In the fourth quarter, we saw an improvement in volumes, with our two largest brands, Hellmann’s and Knorr , returning to positive volume growth.

Growth in Nutrition was driven primarily by Knorr and Hellmann’s , which together accounted for 60% of Nutrition’s turnover in 2023. We sharpened our focus on offering holistically superior products and unmissable marketing campaigns in key seasons, supported by increased marketing and R&D investment. Our business in Europe remained challenging as a result of continued cost inflation, the targeted exit of unprofitable SKUs, and private label share gains, impacting both volumes and profitability.

Scratch Cooking Aids grew high-single digit, led by Knorr , which achieved €5 billion in turnover in 2023. North America grew mid-single digit, supported by the ‘ Knorr Taste Combos’ campaign and the launch of Knorr ready-to-eat snack pots which provide consumers with a nutritious meal while saving time. Latin America grew double-digit and Europe grew mid-single digit as we developed targeted campaigns to inspire healthier diets. Africa grew double-digit, supported by fortified products that help address malnutrition in the region.

Dressings grew double-digit driven by price. With strong foundations in taste, sustainable ingredients and recyclable bottles, Hellmann’s grew double-digit with positive volume driven by Latin America. The performance was helped by further roll-outs of our vegan and flavoured mayonnaise range. We stepped up brand marketing investment to target high consumption occasions such as Thanksgiving, Christmas or the summer BBQ season. 2023 was our third consecutive US Super Bowl ‘Make Taste, Not Waste’ campaign with nearly 10 billion earned media impressions and we partnered with the NBA in Brazil.

Unilever Food Solutions, now 20% of Nutrition’s sales, grew double-digit with positive volume and price growth driven by our strong presence in Europe, North America and North Asia. Our focus on customer service and digital selling has enabled us to serve more operators and improve productivity. As the foodservice market in China fully reopened, we grew double-digit, helped by market-making innovation such as extending Knorr bouillon to more flavours, tapping into evolving consumer preferences.

Functional Nutrition returned to growth while growing penetration and market share through its core proposition for kids as well as premium innovation tailored for women and people with diabetes.

Underlying operating margin increased by 100bps, driven by gross margin improvement which funded an increase in brand and marketing investment.

Ice Cream (13% of Group turnover)

Ice Cream grew underlying sales by 2.3%, with 8.8% from price and -6.0% from volume. Volumes were impacted throughout the year by high price elasticities with consumers downtrading to value formats and less favourable summer weather versus last year, mainly in Europe. In the fourth quarter, price growth slowed significantly after double-digit price growth in the first half of the year.

Ice Cream had a disappointing year with declining market share and profitability. We continued to invest behind our Power Brands, including Magnum and Cornetto , which generated almost 85% of the Business Group’s turnover. These brands remain well positioned to meet consumers’ desire for superior and indulgent ice cream. Emerging markets delivered mid-single digit growth, driven by a strong performance in Turkey. In the fourth quarter, we made additional investments in promotions, particularly in North America, to address competitiveness and volume decline.

In the full year, there was a marginal decline in In-home Ice Cream (around 60% of the business), with volumes down high-single digit broadly offset by pricing. Inflation remained high and private label gained share as consumers looked for value propositions in this discretionary category. In the United States, our Talenti brand expanded from pints into new formats with mini gelato and sorbetto bars.

Out-of-home Ice Cream (around 40% of the business) grew high-single digit, driven by strong pricing partially offset by some volume decline. Our limited-edition Magnum innovation, Starchaser and Sunlover, performed well and became Magnum's biggest ever innovation.

Underlying operating margin declined 90bps, driven by lower gross margin as a result of continued cost inflation and volume deleverage outstripping pricing, while brand and marketing investment increased.

How China Built BYD, Its Tesla Killer

China’s BYD was a battery manufacturer trying its hand at building cars when it showed off its newest model in 2007. American executives at the Guangzhou auto show gaped at the car’s uneven purple paint job and the poor fit of its doors.

“They were the laughingstock of the industry,” said Michael Dunne, a China auto industry analyst.

Nobody is laughing at BYD now.

The company passed Tesla in worldwide sales of fully electric cars late last year. BYD is building assembly lines in Brazil, Hungary, Thailand and Uzbekistan and preparing to do so in Indonesia and Mexico. It is rapidly expanding exports to Europe. And the company is on the cusp of passing Volkswagen Group, which includes Audi, as the market leader in China.

BYD’s sales, over 80 percent of them in China, have grown by about a million cars in each of the past two years. The last automaker to accomplish that in even one year in the American market was General Motors — and that was in 1946, after G.M. had suspended passenger car sales during the four preceding years because of World War II.

“BYD’s growth is unlike anything the industry has seen in many decades,” said Matt Anderson, curator of transportation at the Henry Ford Museum in Dearborn, Mich.

Based in Shenzhen, the hub of China’s electronics industry, BYD has shown how Chinese carmakers can tap the country’s dominance of electrical products. No company has benefited as much from China’s embrace of battery-electric cars and plug-in gasoline-electric cars. These vehicles together make up 40 percent of China’s car market, the world’s largest, and are expected to be more than half next year. Like most Chinese automakers, BYD doesn’t sell its cars in America because Trump-era tariffs remain in place, but BYD does sell buses in the United States.

BYD is leading China’s export push in electric cars, and is rapidly building the world’s largest car carrier ships to transport them. The first of the ships, the BYD Explorer No. 1, is on its maiden voyage from Shenzhen with 5,000 electric cars on board, and is expected to arrive in the Netherlands by Feb. 21.

With China’s and BYD’s success has come more scrutiny.

Elon Musk, the chief executive of Tesla, warned about the strength of Chinese electric car exports in a company earnings call in January. “Frankly, I think if there are not trade barriers established, they will pretty much demolish most other companies in the world,” he said.

The rapid gains by BYD and other Chinese automakers in Europe have prompted a European Union investigation of Chinese government subsidies and could result in tariffs. BYD’s annual reports show a total of $2.6 billion in government assistance from 2008 through 2022. And that does not include other help, like making sure that taxi companies in BYD’s hometown buy only BYD electric cars.

BYD declined to comment about subsidies. In a statement, the company said the BYD Explorer No. 1, its new ship, “signifies a significant milestone for BYD as it expands into international markets and contributes to the development of the global new-energy vehicle industry.”

China has built enough factories to make more than twice as many cars as its market can buy. That has led to a price war in China, particularly between BYD and Tesla, with discounting that has inflicted heavy losses. One of BYD’s newest models, the subcompact Seagull, starts at less than $11,000.

A real estate crisis and a falling stock market are now making Chinese consumers warier about buying a car at all. But BYD’s low manufacturing costs have left it in a better position than most rivals to survive any long slowdown in sales and industry shakeout.

BYD’s chairman, Wang Chuanfu, founded the company in 1995 to make batteries for Motorola and other consumer electronics companies. He had studied at Central South University in Changsha , an elite institution famed for battery chemistry research. But he dreamed of making cars.

In 2003, BYD bought a factory in Xi’an that was building gasoline-powered cars. But the company had trouble at the start, gaining an early reputation for building clunkers. In a visit to the factory in 2006 , a large repair area at the end of the assembly line was clogged with newly built cars that already needed more work.

BYD’s sales grew as the Chinese market soared. Warren E. Buffett bought a nearly 10 percent stake for $230 million in 2008, giving BYD not just a cash infusion but also global cachet. The same year, Mr. Wang promised to start exporting battery-electric cars to the United States within two years.

But electric cars at the time cost a lot to build and had limited range, and Mr. Wang had to scotch his plans to enter the American market. In an interview in 2011, he second-guessed his emphasis on battery-electric cars. Automakers should focus on gasoline-electric hybrids, he declared. He added, “There is still tremendous potential in the Chinese market for electric cars.”

By 2012, car production in China had caught up with demand. Buyers became choosier. BYD’s car sales and stock price plunged as multinationals offered more stylish models. Industry executives and analysts questioned whether BYD had a future.

But Mr. Wang proceeded to make two risky bets that paid off.

In 2016, he hired Wolfgang Egger, a prominent Audi designer, who in turn hired hundreds more car engineers with bold tastes. They completely redesigned BYD’s models.

Mr. Wang also figured out how to replace the industry’s standard chemicals in rechargeable lithium batteries — nickel, cobalt and manganese — with cheaper iron and phosphate. But early batteries made from the inexpensive chemical compounds ran out of juice quickly and had to be recharged after even short trips.

In 2020, BYD introduced its Blade batteries, which closed most of the so-called range gap with nickel-cobalt batteries at a fraction of what they cost.

Tesla began making and selling large numbers of cars in China the same year, and enthusiasm for electric cars swept the nation. BYD was ready with inexpensive battery chemistries and Mr. Egger’s new designs.

Tesla also began using lithium iron phosphate batteries in less expensive models. BYD still sells mostly cheaper cars with lower range, while Tesla mostly sells costlier cars with more range.

The Swiss bank UBS found last year that a BYD Seal electric hatchback sedan cost 35 percent less to make than a slightly smaller Volkswagen ID.3 of similar quality made in Europe. The savings came only partly from the cheaper lithium iron phosphate batteries.

BYD makes three-quarters of the Seal’s parts. Like Tesla, BYD uses only a few electronic systems in each car. By contrast, VW outsources up to two-thirds of its components. BYD also has benefited from lower labor costs in China, although those have risen as factories compete to hire skilled workers .

BYD now has its own walled town in Shenzhen, a southeastern city next to Hong Kong. An airport-style monorail carries workers from 18-story company apartments to BYD’s office towers and research labs.

Liu Qiangqiang, an engineer at the Shenzhen center, said the staff of his car development team had almost tripled since he joined the company from General Motors 15 months ago.

“The pace is fast,” he said.

After dismissing autonomous driving a year ago, BYD swung into action when the consumer electronics companies Huawei and Xiaomi introduced cars with considerable autonomous driving abilities. Mr. Wang announced in January that BYD had 4,000 engineers working on assisted driving, a limited form of autonomous technology that works mainly on highways and large roads, and would invest $14 billion in the technology.

BYD has a lingering advantage over Tesla: Mr. Wang’s decision by 2011 to develop plug-in hybrid cars, which account for nearly half of BYD’s sales.

Li Jingyu, a salesman at a BYD dealership in Shenzhen, said many families bought a hybrid as their first car so they could drive at Lunar New Year back to their ancestral villages. Most villages in China now have chargers, Mr. Li said, but not enough for the throngs of visiting drivers at Lunar New Year, which started on Friday night.

“People are just worried,” he said, “about the waiting time.”

YOUNGSTOWN, Ohio – Enough faculty took advantage of the Youngstown State University voluntary separation plan to avert layoffs, the university announced Monday.

“Through collaborative efforts between the faculty and administration, we implemented a plan that prioritized exploring options for early retirement or separation before resorting to any other form of personnel reduction through retrenchment,” said Jennifer Pintar, interim provost. 

Pintar said a “sufficient number of faculty members opted for this opportunity, thus negating the need for any cuts.” 

Those who accepted the separation incentive will be compensated with 80% of their salary as part of the package for the upcoming academic year, she said.

In January, Pintar addressed the Academic Senate regarding the university’s Academic Master Plan. 

“At that time, I spoke candidly about the potential for challenging decisions on the horizon, including the possibility of up to 13 faculty members facing retrenchment,” she said.

The positions are in the Dana School of Music, studio arts and geography. 

The bachelor of arts in music, bachelor of music in composition, master of music in composition and master of music in jazz studies at Dana, arts education and geography will be eliminated after this academic year. 

Those programs see low enrollment and low graduation rates.

The university is investing, however, in faculty in other disciplines with high enrollment and graduation rates in the College of Science, Technology, Engineering and Mathematics and the Bitonte College of Health and Human Services.
