How Construction Site Logistics Planning Smooths Project Success

Logistics is the planning, execution, and control of procurement, transport, and stationing of workers, materials, and other resources to achieve the goals of a construction project. Construction site logistics are extremely important to all aspects and phases of a project. The more coordination, logistics planning, and organization, the less likely something is to go wrong. The absence of site logistics planning can lead to bottlenecks, and in the long term, impact a project’s schedule and completion date. Developing a logistics plan prior to the start of construction and then implementing the plan is increasingly key to successful construction projects.

What are Construction Site Logistics and How Does it Work?   

The most important aspect of construction logistics is movement. The movement of materials, equipment, and workforce all need to be coordinated to the appropriate locations in order for construction activity to begin.  Here is a straightforward example of construction logistics when precast concrete structures, for example, are a critical project component:   

  • Precast concrete structures must be moved from the plant to the project site and arrive on time and undamaged.  
  • Once on-site, a crane needs to be available to hoist the precast structures into the coordinated position. 
  • Workers need to be coordinated so they are available once the structures are in place and ready to be used 

A negative cost impact is likely if one component is not in position and ready. On a construction project, the workforce gets an hourly wage, and if equipment is not in position or the material is delayed or arrives damaged, the workforce can’t perform the work. Anytime this happens, it is detrimental to a construction project. 

In construction, when one activity is delayed, other activities are likely to be negatively impacted, potentially delaying the entire project’s completion schedule. Going back to our precast concrete structure example, if the concrete structures arrive late or damaged, they can’t be installed on time, and other trades such as electricians, plumbers, and carpenters will be delayed. 

Construction logistics is simply the task of getting all the necessary components – materials, equipment, and labor – in the right position and ready. 

Logistics Planning: Essential to Schedule, Order, and Cost Savings    

Good planning is essential to keeping a construction project moving forward. Project completion schedules are created prior to breaking ground. All of the project’s activities are sequenced from start to finish. The activities are connected, i.e. when one activity is completed, the next one can begin. 

Along with the project’s completion schedule, a total inventory of materials, equipment, and tools are calculated and planned for the entire project. All three aspects are staged within the project site in accordance with the completion schedule. Logistically planning and managing the total inventory of a construction project successfully only has positive, long-term advantages.  

Logistical planning helps maintain order on a site. When a construction site is organized, a project is more efficient and safer for the workforce. When materials are stored appropriately, they are easier to locate, making the project more maneuverable. Successful logistics planning of materials can also reduce waste, which results in cost savings. Planning can ensure that the correct and right amount of material is on-site, reducing excessive waste.   

Logistics Management and Implementation of the Plan  

Effective logistics management is important and can greatly enhance efficiency and productivity. On a construction project, the three main factors for success that every contractor values are  

  • Cost  
  • Time  
  • Work quality  

Good logistics management helps teams perform well in all three areas by ensuring that the workforce can carry out the project’s requirements immediately and with the best quality.  

Logistics managers must keep in mind many activities prior to and during the construction phase, including  

  • Resource Management: have quality materials, equipment, and subcontractors arrived on-site and are they being used?  
  • Lead-Time Assessment: when will the materials, equipment, and subcontractors arrive on-site?  
  • Supply and Demand Planning : will the delivery of materials and equipment be on-site for subcontractors in alignment with the construction schedule dates? 
  • Sourcing and Procurement : where is the nearest supplier and how soon can they deliver? 
  • Production Planning and Scheduling: some materials need to be fabricated by manufacturers before they can be delivered and installed on the project. How much lead-time does the manufacturer need to start the fabrication process? 
  • Inventory Management : what materials are currently on-site? Are there materials or equipment not currently on-site that will be needed so that the next activity can begin on time? 
  • Inbound and Outbound Transport Management : what is the most efficient location on-site to receive deliveries? Where is the most efficient egress? 
  • Warehousing: can materials that are currently not needed be stored off-site? What are the costs of off-site storage and is it economically efficient for the project? 
  • Material Handling : what equipment is needed on-site to place materials in the most efficient locations without damaging the materials or surroundings? 
  • On-site Vehicle Management : where is the most efficient location for contractors to park and get onto the project site? What is the most efficient plan for egress?  
  • Waste Management : where is the best location for dumpsters and is it easily accessible for removal and replacement?  

The main responsibility of a logistics manager is the coordination of these activities. Some of the above activities are planned for prior to the start of the project, and the plan must be implemented once the logistics are organized..  

Advances in Construction Site Logistics Software  

With the complexity of developing and implementing of a logistics plan, new software programs that help analyze and visualize the processes that enhance logistics planning can be useful. Three commonly used software programs for enhancing construction logistics plans are Voyage Control, Bluebeam Revu, and StructionSite. 

  • Voyage Control is a customizable cloud-based platform that allows contractors to manage deliveries, hoist requirements, and workforce availability everyday on the site. Its smart phone app makes it easy for truck drivers and on-site managers to schedule deliveries on the go. On-site managers can view and approve scheduled deliveries and check when they have arrived. Real-time views of day-to-day activities can be viewed on a TV, computer screen, even a hoist or tower crane.  Voyage Control prides itself as being a proven system that gets subcontractors to buy into the software; in fact 85% of the deliveries made using Voyage Control are scheduled by subcontractors. The software is proven effective in minimizing duplicate efforts as only 5% of deliveries placed with Voyage Controls are edited, reflecting accuracy and timeliness.The solution promises to “prevent bottlenecks by analyzing peak capacities of loading docks, tower cranes, and hoists and managing their capacity limits accordingly.” 
  • Bluebeam Revu includes customizable markup and collaboration tools that allow contractors to create, manage, and store site logistics plans on a single application. This software offers the best in-class PDF markup and collaboration tool for use throughout a construction project. It allows on-site management to create preliminary and high-level site logistics plans, understand site constraints, site logistics challenges, and compare multiple scenarios and options for the project during the initial phases. It also allows the site team to do minor updates to the drawings during construction and present various solution options to the stakeholders.

  • StructionSite is another cloud-based platform that verifies work put in place with a 360° camera that rapidly digitizes the project site onto construction plans. With StructionSite, work can be verified in place by date. It can be also used to “walk the job” while in the office and allows the team to “travel back in time” and view images of work in progress or completed on specific dates. This software is extremely helpful in coordinating site logistics.   All stakeholders can use the tool to stay up to date in the progression of a project and the logistics without even being on-site. This photo documentation software enhances project logistics coordination multiple parties, including design teams and sub-contractors. Even when project stakeholders are located in various cities, they can review design challenges remotely, saving significant amounts of time and money.

4. Implement related projects to achieve the KPIs

A Project (or Action) is the specific initiative that needs to be taken in order to achieve a KPI. Projects are the steps that need to be completed in order to achieve the desired KPI. For example, for the KPI to ‘Decrease order processing time from 16 minutes to 5 minutes’, a related project could be to ‘Automate manual processes’.

Your competitive analysis should identify the indirect and direct competitors your business faces and then focus on the latter.

Marketing Plan

Traditionally, a marketing plan includes the four P’s: Product, Price, Place, and Promotion. For a logistics business plan, your marketing strategy should include the following:

Product : In the product section, you should reiterate the type o f logistics company that you documented in your company overview. Then, detail the specific products or services you will be offering. For example, will you provide procurement services, production logistics, sales logistics, or recovery logistics services? 

Price : Document the prices you will offer and how they compare to your competitors. Essentially in the product and price sub-sections of yo ur plan, yo u are presenting the services you offer and their prices.

Place : Place refers to the site of your logistics company. Document where your company is situated and mention how the site will impact your success. Discuss how your site might be the ideal location for your customers.

Promotions : The final part of your logistics marketing plan is where you will document how you will drive potential customers to your location(s). The following are some promotional methods you might consider:

  • Distribute flyers

Operations Plan

While the earlier sections of your business plan explained your goals, your operations plan describes how you will meet them. Your operations plan should have two distinct sections as follows.

Everyday short-term processes include all of the tasks involved in running your logistics business, including answering calls, scheduling meetings with clients, billing and collecting payments, etc. 

Long-term goals are the milestones you hope to achieve. These could include the dates when you expect to convert your Xth customer, or when you hope to reach $X in revenue. It could also be when you expect to expand your logistics business to a new city.  

Management Team

To demonstrate your logistics business’ potential to succeed, a strong management team is essential. Highlight your key players’ backgrounds, emphasizing those skills and experiences that prove their ability to grow a company.

If your team is lacking, consider assembling an advisory board. An advisory board would include 2 to 8 individuals who would act as mentors to your business. Your financial plan should include your 5-year financial statement broken out both monthly or quarterly for the first year and then annually. Your financial statements include your income statement, balance s heet, and cash flow statements.

Balance sheets show your assets and liabilities. While balance sheets can include much information, try to simplify them to the key items you need to know about. For instance, if you spend $50,000 on building out your logistics business, this will not give you immediate profits. Rather it is an asset that will hopefully help you generate profits for years to come. Likewise, if a lender writes you a check for $50,000, you don’t need to pay it back immediately. Rather, that is a liability you will pay back over time.

Cash Flow Statement

Your cash flow statement will help determine how much money you need to start or grow your business, and ensure you never run out of money. What most entrepreneurs and business owners don’t realize is that you can turn a profit but run out of money and go bankrupt. 

When creating your Income Statement and Balance Sheets be sure to include several of the key costs needed in starting or growing a logistics business:

  • Cost of equipment and office supplies
  • Payroll or salaries paid to staff
  • Business insurance
  • Other start-up expenses (if you’re a new business) like legal expenses, permits, computer software, and equipment

The challenge:

Making sure you achieve this target requires detailed planning and good preparation.

Whether it is about equipment , resources , products , IT systems or the new facility – you need to plan out the steps for each of these areas in detail and make them fit like a puzzle. Only when all the pieces fit together are you able to achieve a smooth transition.

What does good preparation in the context of a warehouse transition look like?

Moving into a new warehouse: It’s all about preparation

As with any project you’ll have to deal with uncertainties and things that are not under your control (take weather). What you want to accomplish with the warehouse relocation planning is defining the parameters you can control and thus establish constants to base your plan upon.

Tip #1: Enlist dedicated resources

The activities for a business-critical project such as a warehouse move need to be in good hands. You need dedicated resources which are committed to the mission and who have some “skin in the game”. Your resources play an important role in getting the transition done in a smooth way, especially in peak periods such as the actual move or the cleaning out the old warehouse where you need a lot of helping hands.

Sure enough, your resources also have a day job and they will have to focus on other commitments, but at least make sure you make good estimates for the labor intensive activities and get those resource commitments from the department heads.

Tip #2: Clean up your inventory

Before the actual move, get rid of any dead, obsolete or canceled items. This will not only free up space in the old warehouse which simplifies the move out. It will also reduce the time and effort (and cost) for the transfer to the new facility.

Tip #3: Organize a kick-off meeting (with top management!)

After the decision of warehouse relocation is made, make sure there’s a kick-off meeting with all relevant people involved, from both sides (Company & 3PL Warehouse). ( How to run a project kickoff meeting ).

Apart from the Project Team, it is mandatory that the Company’s Country Head/Country Manager/Managing Director/Head of Operations/CEO is part of this first meeting so everyone understands how critical this relocation project is for the Company and, most importantly, that he/she will be following the project closely to make sure it accomplishes all timelines/targets.

Tip #4: Carefully plan your inventory transfer

There are many variables to take into consideration when it comes to the physical transfer of goods from one warehouse to the other:

  • Inventory Transfer Plan: there must be one in place; it will contain size of the transfer (in pallets), when transfer starts, how many days will it last, how many trucks per day
  • Type of goods / Transport requirements: transport requirements will depend on the type of goods being transferred (cold chain products, medicines, explosives, …). This is very important in order to guarantee that there are no issues in getting empty trucks to proceed with the transfer (sometimes it’s hard to get trucks when requirements are very specific)
  • Transport documentation: make sure you are aware of all documentation needed to go along with the goods
  • Truck composition: which products go in each truck? Is it ok to be ad-hoc? Or should Project Leader take care of which products will be part of each truck? Start with the most important products? Or leave these ones for last? Is it ok to transfer the full quantity of each sku or should you leave some stock in the old warehouse, until the transfer is completed, to guarantee sales?
  • Legal Requirements: are there any? is it possible to dispatch products for the clients from both warehouses in parallel (while the transfer is ongoing) or there will be a Licence granted by some specific Authority stating that you can only start dispatching goods from the new warehouse on a particular date and from that on you can no longer use the previous one?

Adapting the included project plan for your scenario

This is a generic project plan featuring a typical warehouse move into a new facility. It is meant as a foundation to speed up your planning process. You need to adapt the plan based on your specific scenario. In particular, take into account the following factors:

  • Date of move: The actual move should be scheduled in a low demand season. Check what would be the best time for the transfer of products and then plan backwards from a defined go-live date.
  • Product volume: The number of products will determine how long the activities will take (in particular inventory count and actual move). Adjust activity durations based on the number of units you are planning to move to the new warehouse.
  • Product handling requirements: Depending on the product category you will require specific equipment and handling during the move (e.g. for food products or frozen items). Include those handling steps in the project schedule.
  • Warehouse Management System: Are you using SAP WMS, Infor, Oracle or another solution for managing your warehouse? The system side steps need to be planned separately with the help of your IT / WMS consultant. From an IT perspective, the major tasks are setting up the new warehouse layout in your system and adapting your forms.
